When a warehouse, packing facility, or retail building starts leaking, the reflex is to blame the membrane and start pricing a tear-off. In our experience that's the wrong diagnosis most of the time. Flat roofs are drainage systems first and waterproofing systems second, and the majority of the leaks we get called out to trace back to drainage, penetrations, or detailing rather than to the field of the membrane giving up.
Ponding is the most common culprit. A flat roof is never truly flat; it's built with a slight slope toward drains or scuppers. When insulation compresses, a deck sags, or a drain sits slightly high, water stops leaving and starts sitting. Standing water accelerates membrane breakdown, adds serious structural load, and turns every nearby seam into a candidate for failure. The fix is often a tapered insulation cricket or a drain correction, not a new roof.
Undersized or blocked drainage is next. Buildings get additions, roof areas get expanded, HVAC equipment gets added, and nobody recalculates whether the existing drains can move the water. Then a real December storm arrives and the roof simply can't drain fast enough. Clearing drains and adding overflow scuppers is cheap compared to what the water does inside.
Penetrations are the third category and the most preventable. Every HVAC curb, vent, conduit, and pipe is a hole in the roof that depends on correct flashing to stay watertight. When a maintenance contractor runs a new line and seals it with a bead of caulk, that's a leak on a timer. Caulk is not a flashing detail; it's a temporary measure that fails in a year or two of UV exposure.
Seams and terminations round it out. On TPO, a seam that wasn't fully welded can hold for years and then open. On torch-down, laps at the perimeter and around curbs are where wind gets a grip. On any system, the roof-to-wall transition and the parapet cap are the two places worth inspecting first.
The practical takeaway for property managers: get the roof surveyed before you budget a replacement. Frequently a roof that's still dry through the assembly can be reinforced at the seams and coated with a silicone or acrylic system for a fraction of a tear-off, with a manufacturer warranty on top. A roof with trapped moisture in the insulation cannot, and we'll test and tell you which one you have.
